The storefront is the easy half.

Conversion work is visible and finite. The problems that actually cost money in ecommerce are behind the checkout, and they are these four.

Inventory is a lie with a short shelf life

Between a page view and a payment, stock can be sold elsewhere. Overselling is not a bug to be eliminated but a race to be managed — with reservation windows, honest availability, and a cancellation flow that does not destroy the relationship.

Payment success is not order success

Gateways time out, callbacks arrive late or twice, and a customer's money can leave their account before your system knows an order exists. Reconciliation between payments and orders has to run continuously, not at month-end.

Returns invert every assumption

The reverse flow touches inventory, refunds, quality assessment, and courier reconciliation, and it is invariably built last and least. In categories with high return rates it is where the margin actually goes.

Traffic arrives as a spike, not a curve

A sale, a campaign, or a mention concentrates a month of load into an hour. Capacity is decided by that hour, and so is the reputation earned during it.

{ 05 } — What you have to get right

Payments and product data both have rulebooks.

Card data is the sharpest edge. PCI DSS applies the moment card details touch your systems, and the cheapest compliant position is to ensure they never do — tokenise at the gateway and keep the sensitive fields outside your perimeter entirely. UPI flows follow NPCI's rules, which are prescriptive about things a product team would treat as design choices.

Product identity matters more as you add channels. GS1 identifiers are what let the same item be recognised by a marketplace, a distributor, and a warehouse scanner, and ONDC participation assumes catalogue data in a shape you either maintain deliberately or fight with permanently.

  • Card data tokenised, never stored — the compliance scope you avoid is the cheapest kind
  • GST-compliant invoicing including e-invoice and e-way bill where thresholds apply
  • GS1 identifiers on catalogue items intended for more than one channel
  • Refund timelines and records that match what was promised at checkout
  • Order and payment reconciliation running continuously, with an owned exception queue

Perfect prevention is not achievable when a marketplace controls its own cache — what is achievable is that it happens rarely and is handled well.
